What a Year of Consolidating PPE Orders Taught Me About Vendor Selection
An office administrator shares how consolidating PPE purchasing across three facilities revealed unexpected lessons about chemical-resistant gloves, vendor reliability, and the real cost of cheap alternatives.
The Order That Started It All
In March 2024, our operations director sent me a spreadsheet with 11 tabs.
Each tab was a different facility. Each facility ordered its own safety supplies from its own vendors. We had three warehouses buying nitrile gloves from four different suppliers, two labs ordering chemical-resistant gloves from whoever had the fastest shipping that month, and a maintenance crew that kept running out of welding helmets because nobody tracked inventory properly.
I'm an office administrator. I manage procurement for a 340-person company across three locations. When I took over purchasing in 2020, we were spending about $180,000 annually on safety equipment through 14 different vendors. By 2024, that number had crept up to $240,000—not because we were buying more, but because nobody was paying attention to what we were actually paying.
The director's ask was simple: consolidate all PPE purchasing under one system. Reduce vendors. Track spending. Stop the bleeding.
I thought it would take six weeks. It took eleven months.
The First Problem: Chemical Gloves Aren't All the Same
The conventional wisdom in procurement is that you find a good supplier, negotiate a volume discount, and move on. My experience with chemical-resistant gloves suggested otherwise.
Our lab team had been using a generic nitrile glove for handling solvents. They went through roughly 400 boxes a year. When I started comparing options, I assumed any nitrile glove would work for the same applications.
I was wrong.
One of our lab supervisors pulled me aside in April and showed me a glove that had basically dissolved during a routine acetone transfer. Nobody got hurt, but it was close. She asked me a question I couldn't answer: "Do you know what these gloves are actually rated for?"
I didn't. I'd been buying on price and availability, not on chemical resistance specifications.

Then our quality manager flagged an issue during an audit. The gloves we were using didn't have the documentation trail required for our ISO certification. She needed lot traceability, material certifications, the whole package.

The Third Problem: Not Everything Can Be Standardized
Everything I'd read about procurement consolidation said to reduce vendor count and standardize specifications. In practice, I found that some categories resist standardization.
Welding helmets were a good example. Our maintenance team had been using a mix of whatever was available. When I tried to standardize on one model, I got pushback from two of our three welders. They had different preferences for lens shade, headgear fit, and auto-darkening sensitivity.
I ended up keeping Lincoln Electric welding helmets as an approved option, but I also kept a secondary brand that two guys swore by. The cost difference was minimal. The morale difference was not.
Same story with cold-weather gear. I tried to standardize insulated coveralls for men across all three facilities. Then I learned that our northern warehouse team worked in conditions that required a different insulation rating than our southern facility. One size did not fit all.
Lesson learned: standardization works for high-volume, low-variation items. For everything else, it's about approved vendor lists, not single-SKU mandates.
The Unexpected Win: Small Requests Add Up
About six months into this project, one of our warehouse supervisors asked me to order glove stretching tools. I had no idea what he was talking about.
Turns out, several of his team members had leather work gloves that had shrunk after getting wet. Someone had looked up how to stretch leather gloves and found that you could use a stretching spray and a wooden form to restore them. Rather than buying new gloves every time this happened, they wanted to stretch the ones they had.
I ordered a few stretching kits. Total cost: about $180. The warehouse team restored roughly 40 pairs of gloves over the next few months. At $25-40 per pair for replacements, that's $1,000-1,600 in avoided purchases.
Small thing. But it added up.
What I Actually Learned
It took me about ten months and 200+ purchase orders to understand that the best vendor isn't the cheapest one—it's the one that makes your operation run smoother.
Here's what I'd tell anyone starting a similar consolidation project:
- Calculate cost per use, not cost per unit. The glove that lasts three times as long is often the better deal, even at a premium.
- Documentation has value. If it saves your quality team 20 hours during an audit, that's worth something.
- Don't force standardization where it doesn't fit. Approved vendor lists work better than single-SKU mandates for categories with real variation.
- Listen to the people actually using the products. They know things the spec sheets don't tell you.
We ended 2024 with 6 vendors instead of 14. Our PPE spending dropped to about $205,000—still higher than I'd like, but with better products and fewer emergency orders. More importantly, I stopped getting panicked calls about equipment failures.
The efficiency gains were real. But they came from understanding what we were actually buying, not just from consolidating purchase orders.
Would I do it again? Yes. Would I budget more than six weeks next time? Absolutely.
